The Fulfilment Gap

Guests already ask an AI for what they need, at any hour. Understanding the request is solved. What happens after it is not.

What real guest conversations tell us

Every other report in this series reads the market from the outside. This one reads it from the inside: the conversations guests had with StayKeasy's AI front office, at hospitality and service businesses, between May and October 2026. Tests, demos and owners trying their own agent are excluded. Businesses and guests are anonymised.

1. Guests don't keep office hours

One conversation in three starts outside 9:00–19:00. One in five starts at night, and one in five at the weekend. The pattern is the same at hotels, at transfer companies and at restaurants.

A request that arrives at 23:40 is answered at 23:40, or it is gone. Reception closes; the guest's intent doesn't.

2. The guest asks for more than the room

At accommodation businesses, about a third of conversations ask for something the property does not sell itself: a transfer, a table, an experience.

One destination makes it visible. Milan Malpensa airport comes up in 24 conversations at 7 different businesses: two places to stay, four transport companies and a tour operator. Each of them sees a few requests. Only the network sees the pattern: the same need, at the same moment of the trip, asked in different places.

3. Understanding is solved. Fulfilment is not.

The AI turns roughly one conversation in seven into a complete, structured request: dates, guests, details, contact. That part works, in any language, at any hour. Behind the scenes, Moss completed 1,470 tasks for owners in the first month alone: the back office is already moving.

What happens next is where value is won or lost. Of 59 complete booking requests from real guests, 11 were confirmed, with a median confirmation time of about two hours. 38 were declined or expired on the business side: no answer in time, no availability, no one to say yes.

The bottleneck is not the conversation. It is execution.

What this means

For two years the industry sold answers (see IR-014, The Answer Is No Longer the Product). This data shows the same thing from the ground: the scarce good is a request that becomes something that actually happened.

That needs three things the answer alone doesn't give: availability the agent can trust, a supplier who can say yes at night, and a payment that closes the loop in the chat. It is what we are building next: connecting the demand one property sees with the businesses that can fulfil it.

What this data does not show yet

These are hundreds of conversations, not millions, and most come from Italian destinations. They show direction, not an industry benchmark. Requests fulfilled across different businesses, and guest payments completed inside the conversation, have not started yet. We will report them here when they do.
